The school from an outsider's perspective is no different than any prestigious boarding school outside of the curious detail that all it's alumni are female. Most boys who either apply or are sent there (generally those from rich families) know what actually happens within the academy but the few commoners who managed to be accepted are completely unaware that they'll become shemales whether they want it or not. You could also have a similar thing happening with some of the teachers, like some fresh graduate getting a recommendation by one of his college professors who was either a former student of the academy or used to teach there only to find out that he was set up by that professor who thought he was too cute to not become a shemale. There's quite a lot that you can do with this setting and now that I'm thinking about it reminds me a lot of a manga from Suemitsu Dicca with a similar premise but it was about traps (I think the name was Reversible) and it always made me mad how it never went beyond just crossdressing.
